Heat Pump Short Cycling Explained: Causes, Damage and How to Fix It

Quick answer: Short cycling is when a heat pump repeatedly starts and stops in bursts of a few minutes instead of running long and low. It is usually caused by an oversized unit or too little water volume in the heating system, it accelerates compressor wear, and it can add meaningfully to your running costs — but most cases are fixable with settings, not new hardware.

What short cycling actually is

A modern air source heat pump is designed to modulate: to run continuously at a fraction of its maximum output, gently matching the heat leaving your house. A healthy pattern on a cold day is a handful of long runs — often hours at a time. Short cycling is the opposite: the compressor fires up, hits its target within minutes because the heat has nowhere to go, shuts down, and repeats. Six starts an hour, all day, is a system in distress even though the house may still feel warm.

How to spot it

  • Most controllers and apps log compressor starts and run hours. Divide starts by run hours: a well-behaved system is typically in the low single digits of starts per hour of operation, often far fewer.
  • Listen: the outdoor fan spinning up and down every few minutes in steady cold weather is the classic giveaway.
  • Watch your smart meter in half-hour view — a saw-tooth pattern of spikes rather than a steady plateau suggests cycling.

Why it matters

Two reasons. First, wear: a compressor suffers most mechanical stress at start-up, so a unit making ten times the starts it should will age faster — relevant given compressors are the most expensive component in the box. Second, efficiency: each start involves a lag before useful heat flows, and the unit spends its life in the least efficient part of its operating envelope. The effect shows up directly in your seasonal COP and your bills: if cycling drags a system’s SCOP from 3.5 down to 3.0, a home needing 12,000 kWh of heat a year would pay about £1,044 instead of £895 at the July–September 2026 price cap rate of 26.11p/kWh — roughly £150 a year for the same warmth.

Fixes you can try today

  • Open up the system. Fully open TRVs in most rooms and let the heat pump serve the whole house as a single zone, controlling room comfort with the curve rather than valves. Counter-intuitively, this usually costs less, not more.
  • Enable weather compensation and nudge the curve down until rooms are just warm enough. A cooler target means longer, calmer runs.
  • Widen the hysteresis (the temperature drop that triggers a restart) if your installer menu allows it — small change, large effect on start counts.
  • Clean the filter. A clogged magnetic filter starves the unit of flow and is a two-minute job covered in an annual service.

Measure before and after

Whatever you change, take a baseline first: note the compressor start count and run hours from the controller, and your smart meter’s daily electricity figures, for a few days of similar weather. Then make one change at a time and give each a couple of days before judging it. Cycling problems invite tinkering with three settings at once, after which nobody knows what worked — and the weather shifts enough day to day that single-day comparisons mislead.

When to call an engineer

There is no universal threshold, but as a rule of thumb more than 4–6 compressor starts per hour of heating operation, sustained across a day of steady weather, deserves investigation. Your installer can read the exact figures from the controller.

Will a buffer tank stop short cycling?

A buffer or volumiser adds water volume, which lengthens cycles — it treats the symptom effectively where the cause is low system volume. But buffers add cost and, if poorly piped, can reduce efficiency, so treat them as a second resort after settings changes.

Does short cycling damage a heat pump immediately?

No — it is cumulative wear rather than instant damage. A few weeks of cycling while you tune settings will not ruin the unit, but years of it can shorten compressor life significantly, so it is worth fixing promptly.
