Oil Boiler Replacement in 2026: Like-for-Like, Heat Pump or Hybrid?

Quick answer: if your oil boiler is on its way out in 2026 you have three realistic choices: a like-for-like oil boiler (£2,500–£4,500, no grant, fastest), an air source heat pump (£800–£6,500 net after the £9,000 oil-home grant available 21 July 2026 to 31 March 2027), or a hybrid (keeps the boiler, but disqualifies you from the grant entirely). For most oil homes that can plan a few months ahead, the heat pump route has never been cheaper; for a mid-winter emergency, a boiler swap keeps you warm — but prices you out of nothing later.

Option 1: like-for-like oil boiler

  • Cost: £2,500–£4,500 installed; no grant support
  • Running cost: roughly 8–10p per kWh of heat at mid-2026 kerosene prices (74p/litre UK average on 2 July, higher in northern regions in June)
  • Pros: quick (1–2 days), no radiator changes, familiar
  • Cons: commits you to 15 more years of oil price swings and deliveries; zero support — and if government policy tightens on fossil heating, early replacement risk is yours

Option 2: heat pump with the £9,000 uplift

  • Cost: typical quotes £9,800–£15,500; minus £9,000 for oil-heated homes applying between 21 July 2026 and 31 March 2027 (standard rate £7,500 outside that window) — net £800–£6,500
  • Running cost: around 7.5p per kWh of heat at SCOP 3.5 on the current cap — comparable to cheap oil, clearly ahead of expensive oil
  • Pros: the grant covers most of the premium; no more deliveries, tanks or price shocks; MCS-designed system with performance standards
  • Cons: needs a survey, possibly some radiator upsizing and a hot water cylinder; installation takes days not hours; the application date sets the grant, so timing matters

Option 3: hybrid (heat pump + oil boiler)

A hybrid pairs a smaller heat pump with your existing or a new oil boiler for the coldest days. It sounds like the best of both — but there are two hard catches. First, hybrids do not qualify for the Boiler Upgrade Scheme: the grant requires the heat pump to fully replace the fossil-fuel system. Second, you keep the tank, the deliveries and the servicing of two systems. Hybrids earn their keep mainly in very large, hard-to-insulate properties where a full heat pump would be undersized — a minority case that deserves specialist design, not a default choice.

What about waiting for HVO?

HVO (renewable heating oil) conversions cost only around £500, but the fuel runs £1.10–£1.45 per litre — roughly 12–16p per kWh of heat — and domestic HVO currently has no government subsidy, unlike transport fuel. Betting a boiler replacement on future HVO support means gambling against a grant that is real, funded and on the table today. Insulation can change the answer

Before committing either way, check the fabric. An oil-heated home with an empty loft or unfilled cavities is paying to heat the sky whichever boiler sits in the utility room — and insulating first lets a heat pump be sized (and priced) smaller. If your EPC lists outstanding recommendations, cost them alongside the boiler decision; fabric work plus a heat pump inside the grant window is frequently cheaper over ten years than a bare boiler swap, even though it feels like the bigger project on day one.

Questions to ask every installer who quotes

  • For heat pumps: “Show me the room-by-room heat-loss calculation” — refuse flat-rate quotes done from the kerb
  • “What flow temperature is the system designed for, and which radiators need changing to achieve it?”
  • “When exactly will you submit the BUS application, and at which grant rate?” — get the 21 July timing in writing for oil/LPG homes
  • For oil boilers: “What is the seasonal efficiency, and what does the 10-year total look like at 90p/litre?” — make the running-cost comparison explicit before you sign

A new oil boiler is the cheap decision today and the expensive one for the next 15 years; a heat pump is the reverse — and between 21 July 2026 and 31 March 2027 the £9,000 uplift closes most of the upfront gap for oil homes.
